How to Use AI to Write an SOP Without Inventing the Process

Use AI as an interviewer, drafter, reviewer, and QA partner while keeping real company facts, approvals, and policies under human control.

Do not start by asking AI to “write an SOP.”

That shortcut is tempting, but it gives the model room to fill missing details with plausible-sounding assumptions. For business procedures, those assumptions can quietly change ownership, approvals, timing, or policy.

A better pattern is to make AI earn the draft. Start with process discovery: outcome, trigger, owner, inputs, actual steps, decision points, exceptions, quality checks, completion criteria, and required records.

Use a five-stage workflow

1. Discover

Have the AI interview the person who actually understands the process. Ask questions in small batches and require explicit uncertainty markers such as [VERIFY: ...] whenever the answer is unknown.

2. Build

Draft the SOP only from the verified information collected during discovery. Keep unresolved items visible instead of smoothing them over.

3. Stress-test

Ask the model to look for missing owners, unclear handoffs, common exceptions, approval bottlenecks, system outages, duplicate work, and places where an experienced employee is still relying on memory.

4. Simplify

Improve readability without changing controls, ownership, approvals, or policy. Shorter is useful only when the meaning survives.

5. QA

Score the document for clarity, ownership, triggers, completion criteria, exceptions, controls, and unresolved facts. A polished document is not the same thing as a usable procedure.

What AI should never decide for you

  • Company policy that has not been supplied.
  • Who has approval authority.
  • Safety or regulatory requirements that require qualified review.
  • Access permissions, limits, thresholds, or financial authority.
  • Whether a missing fact is “probably” true.
